SEO CONSULTING
SEO Consultant for Businesses That Want Revenue, Not Rankings Reports
I'm Ajay Padhy, an SEO consultant based in Mumbai who works with founders and marketing heads in India and abroad. I find what is actually capping your organic growth — technical debt, weak site architecture, thin authority or a broken delivery process — and fix it in the order that moves revenue. Leading international teams, I lifted execution quality from about 70% to 98%.

At a glance
- For: founders, marketing heads and in-house teams whose organic growth has stalled, or who have paid for SEO before and can't see what it returned.
- Included: technical audit, keyword-to-page architecture, content and authority plan, and GA4/Search Console measurement tied to enquiries or sales.
- Engagement options: a fixed-scope audit and roadmap, an advisory retainer, or strategy plus hands-on execution by specialists I direct.
- Timeline: technical fixes can register within weeks of recrawl; content and authority work usually needs 3–6 months to show clear movement.
- Proof: execution quality ~70% → 98% across international campaigns; client retention ~60% → 90% in a previous leadership role.
OUTCOMES
What this engagement is measured on
Every client's goals are different, and most are a mix. In the first weeks we agree which of these matter to you, record a baseline, and report against it every month. Targets are set after the audit, never promised up front.
Traffic and engagement
Grow non-branded organic clicks to the pages that matter commercially.
- What we measure
- Non-branded organic clicks, organic sessions and users, engaged sessions and click-through rate.
- What usually moves first
- Impressions, rankings and click-through rate on pages that are fixed or rewritten.
- What follows
- Sustained growth in organic clicks and engaged sessions.
Leads, sales and revenue
Turn that traffic into enquiries, sales or sign-ups you can see in GA4 or your CRM.
- What we measure
- Organic enquiries and leads, conversion rate of key pages, and organic revenue and its share of the total.
- What usually moves first
- Conversion tracking you can trust, and better conversion paths on the pages that already get traffic.
- What follows
- Growth in organic leads, sales and revenue share.
Authority: backlinks and topic authority
Build the links and topic depth needed to compete for harder terms.
- What we measure
- Relevant referring domains, link quality, Domain Authority/Rating trend and how much of each topic your site covers and ranks for.
- What usually moves first
- New links from relevant sites and more of your topic pages indexed and ranking.
- What follows
- Rankings on the competitive head terms that need authority to move.
Value delivered vs investment
Show what the organic results are worth against paid clicks and paid leads.
- What we measure
- What the organic results would cost to buy as paid clicks or paid leads (CPC and CPL based value), and hours saved where work is automated.
- What usually moves first
- An agreed baseline and the tracking needed to put a value on results.
- What follows
- A value-to-investment ratio you can track month by month.

Who this is for
Most businesses that come to me don't lack SEO activity. They have a 200-row audit, a blog calendar and a monthly report — and still can't say which of it produced a single enquiry. The problem is rarely effort. It is sequencing: the ten changes that matter are buried under ninety that don't.
As an SEO consultant, my job is to find those ten. Whether you need a one-off audit or ongoing SEO consulting services, the SEO consultancy works the same way: I start with where search demand meets your revenue — which queries and pages actually convert — then work backwards to the technical, content and authority gaps blocking them. If you want to see how I structure that diagnosis, my SEO audit checklist walks through it step by step, and if you want that diagnosis as a fixed-scope project, see my SEO audit services. If you're new to the idea, start with what SEO consulting is and isn't.
Hiring anyone for SEO is a trust decision, and you should interrogate it. I've written up the questions to ask an SEO consultant before you sign — including the ones that make weak providers uncomfortable. Ask me all of them.
My in-house and agency leadership roles over the last decade exposed me to almost every industry. My specialities are BFSI, dental, healthcare, real estate, e-commerce and legal (law firms and lawyers), but my experience isn't limited to these.
- Founders and CMOs in India or overseas who need senior SEO judgement without a full-time Head of SEO
- Businesses that paid an agency or freelancer for a year and can't connect the work to revenue
- In-house marketing teams with execution capacity but no one setting SEO priorities
- Companies planning a redesign, replatform or new product line and wanting SEO in the brief, not bolted on after
- B2B, SaaS and ecommerce sites where a handful of high-intent pages drive most of the pipeline
DIAGNOSIS
Problems I solve
Common constraints teams face before we begin working together.
"We've done SEO for a year and got nothing"
"Every audit says something different"
"I don't know who is actually doing the work"
"Traffic is up but sales aren't"
SEO consultant vs agency vs freelancer vs in-house
The right model depends on what you're short of: judgement, hands, or both.
| Dimension | Senior consultant | Agency | Freelancer | In-house hire |
|---|---|---|---|---|
| Who sets strategy | The consultant, directly | Account lead, often mid-level | The freelancer | Your hire, if senior |
| Who does the work | Consultant plus directed specialists, or your team | Rotating junior staff | One person | Your hire |
| Best for | Diagnosis, direction, fixing a stalled programme | High-volume execution to a fixed plan | Defined tasks on a small site | Continuous work once strategy is clear |
| Typical weakness | Needs someone to execute | Senior attention thins after the sale | Limited breadth; single point of failure | Slow to hire; hard to judge seniority |
| Knowledge stays with | You (documented roadmap) | Often the agency | The freelancer | You, until they leave |
A pattern I see often: a company hires an agency for execution when what it actually lacked was someone to decide what to execute. Six months of well-produced work on the wrong pages is still six months lost.
SEO and AI search: what changes, what doesn't
Buyers now ask ChatGPT, Gemini, Perplexity and Google's AI Overviews before they click anything, so every SEO engagement I run covers AI answers as standard. It isn't a separate add-on.
The foundations are the same. AI systems mostly retrieve from search indexes, so pages that are crawlable, answer the question directly, state facts clearly and are backed by other sites help in both places.
What's added on top:
- Tracking a prompt set, so you can see whether assistants mention, cite and recommend you for the questions your buyers ask.
- Checking how you're described. Old pricing, a dropped service or a competitor's positioning repeated about you is a fixable problem.
- Earning citations on the review sites, lists and publications the assistants lean on in your category.
If AI visibility is the main problem rather than one part of it, my GEO consulting goes deeper. The differences are laid out in SEO vs AEO vs GEO.
Your first 90 days
What happens before anything is published, and where the early work goes.
| Period | What happens | What you get |
|---|---|---|
| Month 1 | Access to Search Console, GA4, your CMS and other accounts; a detailed audit; a baseline of where you stand today | A priority list: every item with its expected impact, the effort it needs and its dependencies on your team |
| Months 2–3 | Most of the low-effort, high-impact tasks and the foundational fixes the audit identified | Work shipped against the priority list, tracked in the monthly plan-of-action tracker |
From there, the next priorities are chosen on evidence: what moved against the baseline, and what the remaining list says is worth doing next.
Who does what
| Dimension | Responsible for |
|---|---|
| Me | Strategy and priorities, review of every significant deliverable, and the review against the baseline |
| My specialists | Technical fixes, content, development and automation, as scoped for your engagement |
| Your team | Approvals, account access, developer time where your own team ships changes, and subject knowledge only you have |
You know who is working on your site, and nothing significant goes live without my review.
When I'm not the right fit
I'd rather say so on the first call than take on work that won't pay off. I'm probably not right for you if:
- You want guaranteed rankings or a guaranteed position.
- You're buying a fixed number of blog posts or links per month, whatever they achieve.
- Search isn't how your customers find businesses like yours.
- Nobody on your side can act on recommendations in the next quarter.
- You only need social media or ads. That's my digital marketing consulting.
What clients worry about before hiring
"Can you guarantee first-page rankings?"
No, and you should walk away from anyone who does. Google's own guidance on hiring an SEO states that no one can guarantee a #1 ranking on Google, and Google's John Mueller has called promised rankings or traffic a red flag. What I commit to is a clear plan, visible work and honest reporting on whether it's working.
"We tried SEO before and got nothing"
I start by finding out why. Usually one of three things happened: the work targeted keywords with no buying intent, key pages weren't indexed or were cannibalised, or reporting counted activity instead of outcomes. That history is useful — it tells us what not to repeat. If the worry is a recent fall rather than a flat line, my guide to diagnosing a website traffic drop shows how to tell whether it's your SEO, a Google update or AI answers.
"Will I be locked in?"
There's no fixed term. Notice period and any minimum commitment are set to fit your requirement, and the audit and roadmap stand on their own — you can execute them with your own team. Clients who commit to a longer duration get better pricing than short-term or one-time contracts.
"Who will actually touch my website?"
I lead strategy and review every significant deliverable myself. Specialists in technical SEO, content, development and automation execute where needed, and you know who they are.
What affects the cost of SEO consulting
There is no honest flat price for SEO, because the effort is driven by your site and market, not a package tier. The main factors:
- Site size and complexity — a 30-page service site and a 40,000-URL catalogue need very different audit depth.
- Technical debt — legacy CMS, JavaScript rendering or a messy past migration add diagnostic and fix time.
- Competition — ranking for a local service is a different job from competing with national marketplaces or funded SaaS.
- Who executes — advisory to your team costs less than strategy plus hands-on delivery.
- Markets and languages — each additional country or language multiplies research and QA.
For context, I've summarised market ranges in how much SEO costs in India, drawing on a 2026 market survey that puts experienced freelancers at roughly ₹25,000–60,000/month and senior consultant day rates at ₹15,000–40,000. The same survey's caveat matters: under about ₹15,000 a month typically buys activity, not results.
I scope after a discovery call so the proposal matches the problem.
Why SEO often fails to deliver
When I review programmes that have stalled, the cause is almost never a missing tactic. It's one of these:
- Wrong priorities. Effort goes to blog volume or link counts while the pages that sell — service, category, product, pricing — are thin, slow or competing with each other.
- Unaddressed technical debt. Faceted URLs, redirect chains, orphaned pages and JavaScript-rendered content quietly stop Google from crawling or trusting what you publish. New content can't outrun a broken foundation.
- No link between SEO and revenue. If reporting stops at rankings and sessions, nobody can tell a winning page from a vanity one, and budget drifts to whatever looks busy.
Fixing these is less glamorous than a content sprint, but it is usually where the first real gains come from.
An SEO expert in India, for Indian and international businesses
I'm based in Mumbai, and most engagements run remotely with regular video reviews, so location rarely limits what we can do. Where it helps to understand a particular market — its competitors, local search behaviour and how buyers there research — I've written city-specific pages:
- SEO expert in Mumbai — in-person sessions available
- SEO consultant in Delhi
- SEO consultant in Bangalore
- SEO consultant in Hyderabad
- SEO consultant in Pune
International businesses work with me the same way; my SEO career since 2017 has largely been spent on campaigns for North America, the UK, the UAE and Australia/New Zealand.

FAQ
SEO consultant: questions clients ask
Straight answers to what people usually want to know before a first call.
An SEO consultant diagnoses why a site isn't earning the search visibility it should, decides what to fix first, and guides or oversees the fixes. That spans technical health, keyword and content architecture, authority building and measurement. A good one also tells you what not to spend on. The output is a prioritised plan and better decisions, not just a list of tasks.
It is worth it when organic search is, or could be, a real source of customers and you lack someone senior to set direction. A one-off audit and roadmap is often the best value: you pay for judgement once and execute in-house. It is not worth it if your market has almost no search demand or you can't act on recommendations.
Technical fixes such as indexation or internal linking can show impact within weeks once Google recrawls the pages. New content and authority usually take three to six months to show clear movement, longer in competitive markets. I set a baseline in Search Console and GA4 at the start so progress is measured, not asserted.
Yes, through a performance-linked structure. The deliverables fee stays fixed, because the audit, content and technical work cost the same whatever Google does. On top of that, a performance bonus is linked to the targets I commit to, and I receive it only when you achieve them. Pure pay-per-result isn't offered, but this model ties my reward to your outcomes without promising rankings.
Decide on business needs. If your website already has an SEO foundation, start ads immediately for running revenue — SEO compounds over the long term, and waiting for it isn't ideal when the business needs income now. If the website is newly built, do a one-time, site-level SEO setup before starting any type of ads, so paid traffic lands on pages that are indexable, trackable and built to convert.
Usually because search intent wasn't understood first: the pages rank for queries people use to research, not to buy. If the same keywords generate business through ads, the SEO landing page needs better conversion rate optimisation (CRO). There can also be tracking gaps, with leads arriving but not being recorded — that's the first thing I check whenever a client raises this.
Yes. You can execute SEO yourself, but the strategy and activities should get my go-ahead before you begin, because anything done on the website directly affects rankings and user experience. A fixed-scope audit and roadmap is a common starting point; after that I review and approve your team's plans and check what goes live, so you keep execution in-house without guessing.
Yes. The fixed-scope audit and roadmap is the starting point, and it stands on its own: you can act on it with your own team or anyone else. There's no minimum engagement. You decide whether you want ongoing work after you've seen the audit.
Many technical fixes are one-off, and I treat them that way. Ongoing work exists because the things around them keep changing: competitors publish and earn links, Google updates how it ranks and displays results, and your own site changes with every new page and release. Authority also has to keep being earned. Over time the mix shifts from building to maintaining, and whether a lighter maintenance phase makes sense is something we discuss case by case.
Possibly, as a one-off. Most early gains for a single location come from basics you can do yourself: the right Business Profile category, complete and accurate details, real photos, and asking happy customers for reviews. Where I help is a one-off local audit and plan, so you know exactly what to do and in what order, and can carry it out yourself.
SEO engagements cover search: your website, your Google Business Profile, and how you show up in Google and in AI answers. If your question is about the whole budget across search, ads, social and the website, that's my digital marketing consulting, and the two can run together.
There's no honest flat price, because the effort depends on your site's size, its technical debt, the competition, who executes the work and how many markets or languages are involved. For context, a 2026 market survey puts experienced freelancers at roughly ₹25,000–60,000 a month and senior consultant day rates at ₹15,000–40,000. I scope after the intro call, so the proposal matches the problem rather than a package.
A specialist executes one discipline well: technical SEO, content or links. A consultant diagnoses the whole picture, decides what matters most across all of them and answers for the outcome. In my engagements I lead strategy and review the work, and specialists on my team execute, so you get both.
Case by case, and always disclosed. If I'm already working with a direct competitor in your market, I'll tell you before we discuss anything specific, and you decide whether to go ahead.
The rhythm of calls and updates is agreed at the start to suit your team. Whatever we agree, the monthly plan-of-action tracker is live all month, so you can see every planned task, its date and what it depends on without waiting for a call.
It's a fair worry with someone who has no background or track record. I'm an established name — 14+ years, former Head of SEO, now AVP Digital, and an award winner — so that's not a risk here. Strategy is a long-term plan, not a handful of short-term tasks, so even an emergency absence leaves enough planned work to continue. Documentation, accounts in your name and team backup cover the rest.
There's no fixed term. Notice period and lock-in are customised to your requirement and agreed before we start. Clients who sign up for a longer duration get better pricing than short-term or one-time contracts. Either way, your accounts, content and documentation stay with you.
Yes. Most of my SEO career has been spent on international campaigns for North America, the UK, the UAE and Australia/New Zealand, first hands-on as an analyst and later leading teams. Engagements run remotely, with working-hour overlap agreed at the start and reviews scheduled around your team's calendar. For multi-country sites, see my international and enterprise SEO work.
